18% retention lift on a 1.2M-sub channel without changing the host

Jordan is a solo creator posting a 15-minute essay every Tuesday. His retention curve had been sagging for a year. We didn't touch the writing or the shoot — just the edit — and the retention curve straightened out inside four videos.

Where Jordan Reeves was starting

Jordan's channel had classic 'good creator, average editor' symptoms: 60% retention at the two-minute mark and a straight-line decline after. His previous editor was competent but cutting flat — every clip the same length, no pattern interrupts, music that lived in the background instead of moving the story.

What we actually changed

  1. 01

    Analysed retention on his last twelve videos and mapped every dropoff cliff to a moment on the timeline. Six of the twelve dropped in the same structural spot — the 'setup finished, payoff not yet visible' zone.

  2. 02

    Introduced a 'promise every 90 seconds' rule: whenever the essay setup went past 90 seconds, we insert either a visual pattern interrupt, a preview of the payoff or a hard cut to a different angle.

  3. 03

    Rebuilt the music approach — one bed for the setup, a second more energetic bed that enters on beat with the first thesis statement, and silence in the payoff moments to let them land.

  4. 04

    Made b-roll do actual work — not decoration. Every insert either advances the argument or shows what a claim looks like in the real world.

  5. 05

    Tightened the intro to under 22 seconds; Jordan's opening rant now lands the promise of the video before the viewer's chance-to-click window closes.

What shipped

Average view duration went from 6:14 to 7:22 across the first four edited videos. That single change lifted RPM enough to cover the retainer 8× over inside the first month. Jordan now brings us into the pre-write phase for videos he thinks are risky.
